前58同城高管淘金互联网家装,获千万投资-搜狐科技   文 小饭桌新媒体记者 吕漠晗   编辑 郭文俊   ?周平是湖南人,他的两次重要事业转折也和两位湖南老乡息息相关,一位是姚劲波,把他从百度挖出来,成了他的老板;一位则是他后来创立爱家纪的重要合伙人何勇。   在58同城的职业生涯中,周平曾带领上千人的团队加入“团购大战”,58团购一度越身中国十大团购网站。如果说姚劲波让周平的职业生涯走向“黄金时代”,那何勇则让周平最终下定决心辞职创业。   纯互联网背景的周平创业,要进入家装领域需要一个传统行业的老将,何勇是不二人选,他历任百安居、国安居等传统装修公司的总经理,有二十几年的行业经验。于是2014年11月,爱家纪正式成立,致力于用互联网工具改变家装行业。   2015年底,爱家纪获得大河创投1100万pre-A轮投资,目前为止已经在深圳完成了200套房屋的装修,预计在2016年进驻3―5个珠江三角洲地区城市。   干掉“项目经理”   在58同城,周平经历了本地服务从信息时代到O2O时代的变化,原来58同城只是将本地服务的信息集合到平台中,起到撮合作用,而随着O2O在过去两年的如火如荼,58同城也逐渐由信息涉足至服务:从轻量的上门保洁、美容,到洗车、代驾,甚至更加重度的汽车、房产。周平开始意识到本地服务领域的巨大机会。   分析本地服务市场后,周平的创业选择了家装行业。在他看来,这虽然是个万亿级大市场,却高度分散,尚未有巨头把持。痛点却显而易见:不仅过程不透明,对结果(质量)也没有良好管控。在国内,装修是绝对的低频消费,大多数用户经验都相对空白,而装修材料的选择则多而繁杂;而在装修中,许多装修公司还会将项目进行分包甚至转包出去,进一步导致施工质量的难以把控。   周平把这些痛点归因于利益分配格局的不合理。传统的家装服务中,通常由项目经理全权负责一个家装项目,双方商定价格之后即开始安排工期、指挥施工,而为了赚到更多的钱,项目经理通常想办法缩短工期来多接项目,或者在一个项目里想办法加工加料以赚取中间费用。由于缺乏IT系统的支撑和业务流程的整合,依靠人力推动给用户带来的多是快工糙活和反复购买。   如何用互联网的方式优化这个模式?周平将之前项目经理的工作分为两部分,一部分是装修全过程中的管理工作,包括计划工期、调度人工和材料等,完全由一套IT系统完成,来提高工程效率;第二部分则是对现场施工的推进和施工结果的管控,由爱家纪的自有管家完成,IT系统和管家分工明确,打破原来项目经理一手掌控所有环节的模式。   在第一部分的管理工作中,爱家纪建立了一套调度中心系统,把施工过程中涉及到的所有人员、材料连接到一起,打通信息流、采购、物流、人员等。在了解用户的基本情况和需求后,调度中心会计划工期、施工进度、计算材料和人员数量并自动安排调配,来代替人工工作。   而爱家纪所签约的自有管家则负责在现场落实施工。根据平台统一要求,他们会推进装修进度、检验施工质量,并定期向用户反馈装修进展,收集用户的意见和评价。管家和爱家纪之间是雇佣关系,工作绩效取决于用户的评价,爱家纪以此来形成对管家的约束和激励。   不断优化调度系统   2015年被称作“互联网家装元年”,装修价格大战正式打响,从2015年初爱空间打出“699(元 平方米),20天完工”的概念开始,各家互联网家装公司便胶着在价格战当中,先是不断地压低价格,再是不断缩短工期。面对搅局者,传统装修公司跳出来指责互联网家价格大战使行业误入歧途,被迫加入大战的互联网公司也颇有怨言。   对此,周平有不同的看法:“价格战起到教育用户的作用,让更多用户了解并接受互联网家装,但是互联网家装更重要的是用互联网技术去解决家装痛点,看谁能积累到更多家装行业的资源”。所谓资源,包括数据的累积和工人团队的建设。   数据的积累能够让调度中心的计算更加精准,进一步提高效率。比如,家装配送遇到最纠结的情况就是已经按照预计数量完成材料配送后,施工过程中发现还缺一些零碎的材料,这时如果再次配送则成本太高,但是没有这些零碎的材料施工就无法进行下去,这就要求装修公司不仅能在前期能更精准地预估材料数量,而施工过程一旦发现材料短缺时,还能够以最低成本完成补配。   周平透露,团队正在不断优化调度中心系统来提高预估的精准度;未来,爱家纪还计划和装修点附近的五金店进行合作,做到装修材料的就近补给,降低配送零碎材料的成本。   做家装另外一块重要的资源就是工人团队,在周平看来,培养自己的工人团队成本太高,而且工人的手艺很难通过简单的培训得以提高,因此在工人方面,爱家纪采用了平台模式:以认证入驻的方式吸引现成手艺优秀的工人。   “工人最需要的就是稳定的项目来源和较短的项目周期”,周平称爱家纪以项目数量来吸引常驻工人,同时不断优化施工流程以缩短工期,间接为工人提供了更多的项目机会,增加了工人的收益。他说,爱家纪的泥土师傅月收入可接近两万,而一线城市泥土师傅的平均收入在一万三左右。   在前期,爱家纪主要通过促销打入小区获客,再通过口碑传播吸引更多的用户,考虑到需求的集中度和对互联网的接受程度,爱家纪将目标用户定位为80后群体。在已经完成的200套装修中,老用户推荐率达到70%,未来一年爱家纪将在线上开辟用户的交流平台,并鼓励用户进行线下交流,去参观爱家纪的装修现场以便获得最直接的观感。相关的主题文章:
